At the macro level, DORA reports that higher AI adoption is associated with both higher delivery throughput and higher delivery instability. AI behaves like an amplifier: strong internal platforms, good testing, and clear workflows get stronger; fragmented tooling and fragile systems accumulate debt faster.

DORA frames three tensions leaders must explicitly manage:

  1. Velocity vs. quality: more output can mean more subtle bugs, more debt, and heavier reviewer load.
  2. The expertise paradox: AI lowers barriers but can bypass the “productive struggle” needed to build deep skill.
  3. The workflow gap: prototyping accelerates; production integration still dominates (often made worse by tool sprawl).

  • Work in small batches so reviewers can validate quickly.
  • Invest in test automation as the primary quality gate (not just human inspection).

Leadership move: optimize the end‑to‑end review + integration loop, not the speed of code drafting.

The hardest constraints to spot are often not in systems:

  • clarity of goals and priorities
  • decision speed
